I'll echo the other posters and suggest you primarily focus on swimming. The best way to improve swimming ability is by improving your technique, and the best way to improve your technique is time. Time in the water, and time for your body/mind to make adaptations.
If I were you, I would try to maximize the number of swimming SESSIONS between now and your first race. Don't worry too much about either volume or intensity, but far more than in running, you can improve your swimming day after day for months or years on end. Once you get into a routine, you can post back here or on SlowTwitch and ask for more targeted advice, but for now all you need to do is start a routine where you swim 30+ minutes multiple times per week, in any format. You will improve drastically for the first couple months.
