Hi, I am a new XC coach and am having trouble getting kids to buy into my program. Last year was my first year coaching after I had taken over the program from a team that had qualified for the state final the past two years and had even included a boy who finished his season ranked in the top 10 in the country. I was very excited to coach at the high school level for the first time and as the season progressed I developed what I believe is a great training plan. However, the kids did not seem to like how different it was from their previous training and therefore did not buy in. We ended up finishing second to last at our conference meet and second to last at our regional. Almost none of the kids improved. I do not think it is a problem with my training I think kids are just not giving their all. Now this year I have two seniors left from the state qualifying teams in the past as well as another sophomore who want to completely do their own training. They no longer trust me after last year. They have been doing their own training that is similar to what they have been used to all summer and have been consistently improving but I can't see myself allowing kids in my program to train separately. This is hard for me as a coach because they are the top runners on my team and I don't want younger runners to see them doing their own thing and not buying into my program. Below I have listed a weekly outline of their training and my training. To give some context the seniors both have 5ks right around 16:00 and the sophomore has run 17:30 in the 5k.

Monday: Workout Day (Here are my main workouts for the varsity kids)
-4 x 4 min @ race pace with 1 min rest or less.
-8-10 400s
-8-10 200s
-3 Mile building tempo into 6-8 Hill Repeats (100m) followed by a 2-mile fartlek.
Tuesday: Easy Distance
6-8 Miles
Wednesday: Workout Day (shorter)
8-12 150m strides (we do this as our shorter workout every week from August-October)
Thursday: Recovery
5-6 Miles
Friday: Pre Race
3-4 Miles
Saturday: Race or Long run of 6-8 miles.
Sunday: Off or Easy Distance of 3-5 Miles
This is my training plan and what I believe will help kids be successful. Ends up being around 35-45 mpw. Only our top guys run what I listed above. Younger guys and the girl's team mileage is lower. I should also mention we lift 4 days a week. Below I have what the other guys have given me as part of their plan.

I believe their workouts are similar enough to mine that they can be just as successful and they would have the team aspect to help them. I truly believe that doing their own plan is not a good idea for me or them. I should also add that they too lift about 4 days a week but additionally do core, lunge matrix, ice bath, speed ladders, hip drills, HIIT, hurdle drills, and stability. I personally believe these are not fully necessary. I would just like to know what I should do about this situation. Do I let them do this training and abandon the team; a crucial part of any program? Do I kick them off the team? Also, any comments about my training or theirs would be helpful. I just want to know what people think of each. Thank you.
