This is generally the situation I wen't through in college. But my coach was upfront with me from the beginning. He didn't like offering big scholarships because he felt they were risky ROI. So he always started small and then increased every year if you asked/were deserving. Normally he would find a few thousand dollars in his scholarship budget when a kid quit the team or graduated or whatever. I wen't to a small D1 college in New England
I walked on as a freshman running 17:30ish in high school XC but ended up running 4:14/9:19 in the 1500/3k for HS senior outdoor season.
Freshman year I ran low 16s maybe like 15:50 and like 9:00 in the 3k. But ran at all 3 conference championships and was top 7 in XC so he gave me like $3k.
Sophomore year 14:59 and 31:50ish and school records in the 5k/10k , scored in our conference meet, so he gave me another few thousand.
Junior year 8:33/14:47/31:30 got a little more money. Scored in multiple events at conferences.
Redshirted XC and outdoor senior year for some health reasons but he had a kid de commit late in the year and offered to pay for my first year of gradschool.
I knew kids that went through similar progressions in college and got nothing. Depends on the coach/ program.
He was also really nice about meeting and talking about our financial situations so honestly I would just talk to your coach.
