Your pacing sounds fine. You died off because you weren't enough to break sub-26.

like any other distance event, even to negative splits. of course the first mile will often be a bit faster, but you should probably be at around 10:20-10:25, even with that slightly faster first mile.
you are running 2 miles in a row at 10 seconds too fast. way too much
anyway, you are at 26:07, so not too far off. be patient. stop trying to put time in the bank.
